    The Unicorn Problem: Why Software Waste Never Gets Fixed

    Almost everyone agrees that companies waste money on software. Duplicate tools, dormant licenses, prices that were never benchmarked. It is one of the most widely acknowledged problems in the enterprise, and one of the least frequently solved.

    A veteran asset manager we spoke with had a name for this. He called it the unicorn problem. Everyone believes it exists, everyone agrees it matters, and almost no one ever actually goes and finds it.

    Agreement is not the same as action

    The reason is not that the problem is hard to understand. It is that the problem never becomes anyone's most important thing to do this week.

    Picture the person who would fix it. They already own more than they can finish. Renewals are landing, audits are looming, a department is asking them to stand up a new tool by Friday. Somewhere on the list, well below all of that, is "go through the several hundred applications nobody has reviewed and figure out what we can cut." It is important. It is worth real money. And it will lose, every single week, to the things that are on fire right now.

    So the applications get rubber-stamped. Not because anyone decided they were worth keeping, but because deciding would have taken time nobody had, and renewing was the path of least resistance. Multiply that across a few hundred tools and a few years, and the waste is not an accident. It is the predictable result of a task that is always worth doing and never the most urgent thing to do.

    The vanity projects and the rubber stamps

    Two forces keep the pile growing. The first is inertia: a tool that renewed last year will almost always renew this year, because stopping it requires someone to actively make a case, and starting that conversation is work. The second is that new tools keep arriving faster than old ones leave. Every team wants the thing that will help them, and few teams ever circle back to retire what the new thing replaced.

    The result is a portfolio that only ever accumulates. Each individual decision is defensible. The sum of them is waste that everyone can see and no one has time to touch.

    Making the fix cheaper than the neglect

    The way out of the unicorn problem is not more willpower. It is changing the economics of looking.

    Today, finding the waste is expensive: it means pulling data from a dozen systems, normalizing it, cross-referencing contracts, and doing it all by hand for hundreds of applications. That cost is exactly why the task always loses. If assembling the complete picture takes weeks of manual work, it will never beat the fire on the desk.

    But if the picture assembles itself, if you can see what you have, what it costs, what overlaps, and what is renewing when, without a project to produce it, then acting on the waste stops competing with the urgent work. It becomes something you can do in the margins, deliberately, instead of a heroic effort you keep deferring.

    The unicorn is real. It has always been real. The reason it stays unhunted is that the hunt costs too much. Lower that cost enough, and the mythical problem turns into an ordinary, solvable one.
